The Problem

A ₹8Cr/year seller was live on Amazon, Flipkart and Shopify — but each channel lived in its own world.

What they were dealing with:

  • 11 overselling incidents in 30 days
  • 2 hours daily reconciling inventory across 3 dashboards
  • Amazon showing 12 units, Shopify showing 20, warehouse had 8
  • 18% of orders required manual cancellation
  • No single view of what was actually selling where

The root cause: No operating layer. Each marketplace was a silo. Inventory decrements in one place never reflected in the others.

What We Did

Week 1-2: Audit & Architecture

We mapped the channel fragmentation:

  • Amazon Seller Central (42 SKUs)
  • Flipkart Seller Hub (38 SKUs)
  • Shopify (31 SKUs, D2C storefront)
  • Tally for accounting
  • Manual Google Sheet as the “master” inventory

Key finding: 14 SKUs existed on all three channels with three different stock counts. Overselling was guaranteed.

Week 3-4: System Setup

We connected the channels into Mera:

  1. Canonical catalog — One product → three channel listings, single stock count
  2. Inventory sync — Every sale decrements canonical inventory, pushes to all channels within 90 seconds
  3. Order unification — All orders land in one queue with channel tag
  4. Exception detection — Low stock alerts before any channel hits zero

Week 5-6: Optimization

  • Set up marketplace-specific pricing rules
  • Enabled channel profitability view
  • Added RTO tracking by channel
